Headless commerce in India — when it pays off (and when not)

"Headless commerce" was the buzzword of 2022-23. By 2026, the dust has settled — here's when it actually pays off for Indian D2C, and when it's expensive theatre.

TL;DR

  • Pay off when: revenue ₹50L+/month, brand differentiated by UX, willing to pay 2x build cost.
  • Don't bother when: under ₹20L/mo, standard product catalogue, no obvious UX disadvantage.
  • Real costs: ₹3-8L upfront + 30-50% ongoing dev cost vs standard Shopify.

What headless commerce means

Standard Shopify: Shopify hosts BOTH the backend (cart, checkout, products, inventory) AND the frontend (your storefront, themed). Headless: Shopify backend stays, but you build the frontend yourself (Next.js / Remix / Hydrogen) and pull product data via Shopify Storefront API.

  1. Revenue ₹50L+/month — eng cost is <3% of revenue
  2. Brand identity is differentiated by UX (premium D2C, fashion, design-led)
  3. You sell across multiple channels (web + app + kiosk)
  4. You have an in-house Next.js team OR an agency on retainer
  5. Standard Shopify themes don't fit your product (3D viewers, complex configurators, AR try-on)

When standard Shopify wins

The middle path: themed Shopify with custom sections

For 70% of clients we serve, the answer is neither standard nor full-headless — it's a premium theme with custom sections built. Cost: ₹40K-1.5L total. Get 80% of headless benefits at 20% of the cost.

Our take

For Indian D2C in 2026: full headless is justified for ~5% of brands (the ₹50L+/mo, brand-differentiated ones). For the rest, themed Shopify with smart customisation wins. We do both. E-commerce options →
